Winning new customers
The commercial challenge
Pipeline is thin or hard to predict. New business still comes from the founder’s network rather than a motion the team can repeat. People are busy, but it isn’t clear who to pursue, what to say, or why deals stall.
What’s at stake
The risk when Commercial Truth is weak: everything downstream is built on a guess. Positioning describes a market instead of a buyer, and no hire corrects it.
The buyer we sell to is not the buyer who funds it. The user who loves the product is not the person who controls the budget, and finance or risk quietly blocks the deal.
A payments-automation founder, on a podcast. From Gain Advisory Research, Issue 001How Gain approaches it
Commercial Truth comes before positioning, positioning before motion.
Without Commercial Truth, positioning is a guess. Without clear positioning, repeatability only makes the wrong message travel farther.
The most dangerous commercial assumptions are rarely chosen. They are inherited.

Take the assessmentKeeping the customers we’ve won
The commercial challenge
Customers renew late, quietly downgrade, or leave without much warning. Sales, onboarding, and customer success each own a piece of the relationship, and nobody owns the whole of it.
What’s at stake
Customer concentration. How much of the number depends on a small number of relationships.
How Gain approaches it
Gain Advisory fixes the system, not one department.
Product, marketing, sales, and customer success are treated as one commercial system.

Not sure which of these is the real problem? That’s what the Commercial Diagnostic is for.
See the Commercial DiagnosticGrowing existing accounts
The commercial challenge
Existing customers would buy more, but nobody is responsible for finding it. Expansion happens by accident, packaging makes it awkward, and account plans exist only for the largest names, if at all.
What’s at stake
Better positioning improves every campaign. Better ICP improves every lead. Better pricing improves every conversion. Better onboarding improves every expansion.
From Fractional CCO vs. CMOHow Gain approaches it
One account, one relationship, every capability behind it.
Four separate reps, from four parts of the company, were all calling the same chief financial officer, the same general counsel, the same investor-relations officer, tripping over each other inside the same accounts. We were not losing to the category leaders. We were competing with ourselves, in front of the customer, four times over.
Positioning came first: one account, one relationship, every capability behind it. Then segmentation, which is as much about what a company refuses as what it chases. Then the motion. The relationship manager became a generalist who carried the whole account and pulled in a specialist at the buyer’s real level of interest.

Making revenue repeatable
The commercial challenge
Early revenue proves that someone in the company can sell. It does not prove the company can.
What’s at stake
Every meaningful deal routes through one person. It reads as strength and it is a dependency wearing an engine’s clothes.
How Gain approaches it
The test of a commercial engine is a departure.
A process depends on the people running it. An engine outlives them.
What Gain actually does
- Transfer the knowledge so the company can run without me
- Build the operating rhythm and decision cadence
- Improve sales enablement and leader effectiveness
- Strengthen pipeline quality and forecast discipline
What you receive
- Founder-led motion transferred into team capability
- A repeatable, consistent demo and close process
- Pipeline review dashboard
A commercial engine that produces predictable growth without depending on any single person.
Questions worth asking on Monday morning
- Can anyone besides the founder consistently create and close pipeline?
- If the founder stepped out for 60 days, would revenue keep growing?
- Are customers buying the product, or are they buying the founder?

Readiness is where this starts. The Commercial Readiness Assessment scores five dimensions honestly and tells you what to build first, and in what order.
Take the assessmentProving scalability to investors
The commercial challenge
Raising capital is not the finish line. It is an underwriting decision. Most founders spend months preparing financial models and investor presentations. Far fewer prepare the commercial business those investors are actually funding.
What’s at stake
Revenue that depends on one founder, one seller, or one relationship is fragile, and the people writing the cheque have seen enough of it to know the difference on sight. Revenue supported by a validated motion, shared commercial knowledge, and a system that runs without heroics is easier to understand, trust, and underwrite.
How Gain approaches it
What they actually examine.
They underwrite the system behind the revenue.
Whether revenue arrives the same way twice, or whether each deal is its own story.
How much of the number depends on a small number of relationships.
Whether the pipeline runs through one person, and what happens the week they are unavailable.
Whether the way you sell has been proven, or assumed and then staffed.
Whether the reasons deals win and lose live in the company or in somebody’s memory.
Whether price reflects value the buyer recognizes, or whatever closed the last deal.
Whether the forecast is a measurement or a hope with decimal places.
Whether the motion changes on evidence, and how quickly.
Whether the organization can operate and improve the system without depending on the person who built it.
Capital can be raised on a promise. The promise can only be kept by a system.
From Capital Readiness in Commercial by DesignThe two moments that matter
Commercial readiness before the raise.Commercial momentum after it.
Early- and growth-stage companies tend to need commercial help at one of two inflection points: proving traction before a raise, or turning early wins into a repeatable engine after one.
What Gain does, and does not do
Gain helps companies become commercially credible. We are not a fundraising firm. We do not broker deals, sell introductions, or promise capital. Specifically, Gain does not:
- raise capital
- sell securities
- broker investments
- execute a capital raise
- provide investment advice
- promise investor introductions
- guarantee funding
- guarantee valuation
- guarantee acquisition outcomes
We help make companies easier to underwrite. We do not broker the investment.

Readiness is where this starts. Capital readiness is the consequence. Commercial readiness is the work.
Commercial Readiness AssessmentGetting experienced revenue leadership
The commercial challenge
The company needs senior commercial leadership but isn’t ready for, or can’t yet justify, a full-time CRO. Or the CRO has left, and revenue can’t wait for the search to finish.
What’s at stake
A full-time CRO is a $300,000 bet you make before you know what good looks like. Gain Advisory installs the commercial engine first, so you hire into a working system instead of gambling on it. You get a President and CRO-level operator you could not afford full-time.
How Gain approaches it
Revenue is an outcome.Commercial is the system.
You are not adding a person. You are adding a level.
Companies do not hire me for another opinion. They hire me because I have sat in every commercial seat and built the whole system before.

The commercial challenge
A company can have exceptional marketing and still struggle because:
- the ICP is wrong
- pricing is wrong
- positioning is unclear
- sales cannot tell the story
- the product is not commercially packaged
- customer success is not reinforcing expansion
What’s at stake
Those are not marketing problems. They are commercial problems.
Many inputs.One commercial truth.
Marketing, sales, and product each hold part of the evidence.Diagnose brings that evidence together into one Commercial Truth about who buys and why. Commercial Architecture carries it consistently to customers, investors, and the board.
How Gain approaches it
Alignment, not more activity.
Finance is not a downstream approver of deals. It is a co-author of the motion.
From Design: Commercial ArchitectureWhat Gain actually does
- Align product, marketing, sales, and customer success
- Turn customer evidence into a stronger marketing story
- Challenge assumptions that have hardened into strategy
- Sharpen positioning and the commercial narrative
A test worth running
